The phone call sounded familiar. A successful contractor needed organized financial statements after a lender declined his financing request. What appeared to be a routine accounting engagement quickly became a business financial diagnostic that uncovered operational, cash flow, and reporting issues extending far beyond the accounting records.
On the surface, it appeared to be a straightforward accounting engagement.
It wasn't.
The company employed approximately 25 people, generated about $8 million in annual revenue, maintained its own showroom, warehouse, and inventory yard, and operated a busy sales organization serving residential homeowners. From the outside, it looked like a healthy, growing business.
The owner believed the problem was his accounting records.
He was only partly right.
After beginning my financial diagnostic, I realized the accounting records were only reporting the consequences of much deeper operational issues.
As I reviewed the business, a troubling pattern emerged.
The company had no meaningful project costing. Inventory moved through the yard with limited accountability. Customer deposits from new projects were helping finance materials for earlier jobs. Cash was becoming increasingly tight, yet management couldn't clearly explain why.
While visiting the company's facility, I spent as much time observing operations as I did reviewing financial records.
A small basket in the office held financing documents waiting for signatures before lenders would release customer funds. Those delays alone were creating unnecessary pressure on cash flow.
Outside, inventory and tools moved constantly between the warehouse, yard, and job sites, yet the tracking systems were inconsistent. Management couldn't confidently determine what materials had been assigned to specific projects or what inventory remained available.
Further review uncovered declining sales performance despite increasing marketing expenditures. Operational quality issues were delaying job completion and customer payments. Several independent issues, each manageable on its own, had quietly combined into a much larger business problem.
The owner hadn't lost his business because of one catastrophic event.
He had gradually lost visibility into it.
That engagement reinforced a lesson I have carried with me throughout my career.
Financial statements are important, but they rarely tell the entire story. They explain what has happened. They don't always explain why it happened.
Sometimes the greatest value an outside advisor brings isn't preparing better financial statements. It's identifying the operational, financial, and management issues that the numbers alone cannot fully explain.
Experiences like this ultimately shaped the way I approach business advisory work today.
